Ask them whether it delivered what was promised, and the room goes quiet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That silence is backed by data. Boston Consulting Group&#8217;s research into digital transformation outcomes found that only 30% of transformations met or exceeded their target value and produced sustainable change. <a href=\"https:\/\/www.mckinsey.com\/capabilities\/transformation\/our-insights\/70-percent-of-transformations-fail-true-or-false\">McKinsey&#8217;s<\/a> own analysis of the widely repeated &#8220;70% failure&#8221; claim is more nuanced, but their research still found that a strict measure of improved <em>and<\/em> sustained performance was met by only 16% of digital transformations, a far cry from the ambitions organizations set out with.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At T4D, we&#8217;ve spent over a decade implementing systems across humanitarian, health, agricultural, and corporate sectors in 11+ countries. The pattern we see on the ground matches what the global research shows: <strong>the technology is rarely the reason a project stalls. The gap is almost always in strategy, adoption, and capacity.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why Transformations Really Fail<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The research is remarkably consistent on where things break down:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Change management, not tooling.<\/strong> <a href=\"https:\/\/www.bcg.com\/publications\/2020\/increasing-odds-of-success-in-digital-transformation\">BCG&#8217;s report<\/a> identified six factors that separate successful transformations from failed ones, and most center on leadership commitment, workforce capability, and agile ways of working, not the underlying software.<\/li>\n\n\n\n<li><strong>Strategy precedes tools, not the other way around.<\/strong> Organizations that buy a platform before defining how it fits their workflows consistently underperform those that sequence strategy first.<\/li>\n\n\n\n<li><strong>Adoption is the real bottleneck.<\/strong> Teams that receive a new system without structured training tend to quietly revert to old processes (spreadsheets, paper forms, manual reporting) within months, even when the new system works technically fine.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This is exactly why T4D&#8217;s implementation model is built around four sequential stages: <\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Strategic Advisory \u2192 Systems Design \u2192 Capacity Building \u2192 Insights.<\/strong> <br><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Skip the third stage, and the first two collapse under their own weight.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What This Looks Like in Practice<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Rather than talk in the abstract, here&#8217;s how that model has played out across our own project portfolio:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1. Strategy and system design have to be built around the real workflow, not assumptions.<\/strong> When <a href=\"https:\/\/techfordevelopment.com\/our-work\/islamic-relief-worldwide-irw-electronic-beneficiary-management-system-east-africa-regional-portal\">Islamic Relief Worldwide needed an Electronic Beneficiary Management System<\/a> for their East Africa regional operations, the challenge wasn&#8217;t just building a web portal with biometric verification, it was designing it around how field teams actually register and track beneficiaries across multiple countries.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2. Even the best system fails without trained hands to run it.<\/strong> Our work with <a href=\"https:\/\/techfordevelopment.com\/our-work\/care-international-switzerland-mobile-m-e-data-collection-system-prototype-training\">Care International Switzerland<\/a> combined a mobile M&amp;E data collection prototype <em>with<\/em> hands-on training, because a system nobody knows how to use isn&#8217;t a system, it&#8217;s shelfware. The same principle shaped our <a href=\"https:\/\/techfordevelopment.com\/our-work\/world-vision-mobile-data-collection-training-central-africa-republic\">World Vision mobile data collection training in the Central African Republic<\/a> and our <a href=\"https:\/\/techfordevelopment.com\/our-work\/islamic-relief-regional-offices-m-e-mobile-data-collection-training-regional-staff\">regional M&amp;E training for Islamic Relief staff across Kenya, Somalia, and Somaliland<\/a>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3. Complex, sensitive systems need governance built in from day one.<\/strong> <a href=\"https:\/\/techfordevelopment.com\/our-work\/unhcr-refugee-registration-data-management-system\">UNHCR&#8217;s Refugee Registration and Data Management System in South Sudan<\/a> and the <a href=\"https:\/\/techfordevelopment.com\/our-work\/ministry-of-health-lesotho-digital-health-records-mobile-data-platform\">Ministry of Health Lesotho&#8217;s digital health records platform<\/a> both required not just technical build, but data governance and security frameworks robust enough for sensitive population data, a governance-first approach echoed in Forrester&#8217;s finding that governance gaps, not technical issues, are the leading driver of transformation failure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4. Training has to be sustained, not one-off.<\/strong> Our <a href=\"https:\/\/techfordevelopment.com\/our-work\/kemri-m-e-training-and-system-setup\">M&amp;E training and system setup with KEMRI<\/a> and <a href=\"https:\/\/techfordevelopment.com\/our-work\/giz-agricultural-data-collection-analysis-training-ethiopia\">agricultural data collection training with GIZ in Ethiopia<\/a> reflect the same lesson: capacity building isn&#8217;t a launch-day workshop, it&#8217;s an ongoing investment that keeps pace with staff turnover and evolving systems.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Across all 45+ projects in <a href=\"https:\/\/techfordevelopment.com\/our-work\">our portfolio<\/a>, the throughline is the same: <strong>consultancy and training are inseparable.<\/strong> Roughly a third of our engagements are pure consultancy, a smaller share are pure training, and the strongest outcomes almost always come from projects that combine both.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Takeaway<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Global research and a decade of fieldwork point to the same conclusion: digital transformation doesn&#8217;t fail because organizations pick the wrong software.
